|---|---|---|---|---|---|---|---|
| Red | Mark | 7 | +3.0% | 5 | 12/16 | +33% | Sep 1Clicks have fallen five straight months; position 20 → 33 since May. YoY check confirms real rank loss, not season: last August the driveway money terms ranked 16 to 17, today 50+. Real leads modest but up. Batch now live: pool deck refresh Sep 11, driveway refresh Sep 16, internal links Sep 18, plus a task to correct the lead narrative before it reaches the client. |
| Red | Michael ⚠ | 7 | +38.9% | 4 | 23/16 | -30% | Sep 4⚠ The red rating is under review and is probably wrong. This account has no call tracking configured at all, so a phone-only lead metric reports it as zero. It actually runs ~25 genuine form enquiries a month at a 0.2% spam rate — the cleanest lead stream in the portfolio — with 2,317 non-spam submissions all-time and bookings in the pipeline into March 2027. GBP sits at 4.9 with 217 reviews. The organic decline is real and measured in Search Console (position 15 to 55), so the SEO work stands; what does not stand is the "-30% form leads" figure that half the batch is justified by. Re-baseline before the Sep 16 deadline. Sep 1Rankings collapsed from March onward and form leads are down. Diagnostic is complete: indexation is clean, this is a uniform quality demotion overlapping the March core update. Batch now live: money-page strengthening Sep 16, internal links Sep 18, backlink gap check Sep 21, outreach Sep 25, schema audit Sep 23. GA4 provisioning is still the blocking access gap. |
| Red | Sam | 5 | -5.7% | – | 17/16 | -5.9% | Sep 1Near invisible organically. The -71% raw lead drop resolved on inspection: the July spike was zero-duration junk; real calls stable at 16 to 17 per month. Batch now live: one canonical GSC property Sep 23, Denver metro landing pages through the routing gate Sep 25, citations verified against the canonical NAP Sep 18, TAYA long-tail briefs Oct 2. Measured against its own baseline, not portfolio thresholds. |
| Red | Eric | 8 | -4.3% | 4 | 2/2 | flat | Sep 1 · diagnosis replacedTwo real calls per month on 506 clicks. The earlier "informational readers, not buyers" reading was incomplete: a full GSC audit found 2,649 queries with two or more of our own URLs competing, 63% of all site impressions. The commercial pages exist and are the weakest of up to eight URLs on their own head terms. Phase 1 — six zero-risk duplicate fixes, approved Aug 16 — executes Sep 11 and then measures 30 days before any structural work. |
| Amber | Rosa | 9 | +2.5% | 3 | 6/2 | low base | Clicks holding but average position degrading since May. LeadSnap only sees a slice of their calls (client runs its own line); lead column is partial here. Activities are specified in the amber block below but have no tasks yet — this is the next batch after the reds. |
| Amber | Jacob | 5 | – | – | 10/14 | +40% | rockstarcoatingpros.com is not a property in our GSC account; GA4 exists. Real leads up on a small base; most raw calls are zero-duration junk here too. GSC provisioning (868kx7zvk) is now on Shiva, due Sep 11. |
| Amber | Anthony | 4 | 0% | 6 | 0/2 | low base | Flat at a small base; only 2 real calls in 28 days. Needs a growth plan or a scope conversation; not urgent, not healthy. The scope decision is Oscar's and has no date yet. |
| Green | Vincent | 3 | +16.3% | 0 | 615/694 | +12.8% | Sep 4rtyoder.com growing hard: 39 clicks in January to 635 in August. Read rtyoder.com alone. A Sep 3 analysis summed the four GSC properties, read a false −36.7% and wrongly proposed amber; that is withdrawn — the old domains' declining clicks are the migration working. Three real findings instead: the form feed has been dead since Sep 2025 (~41 legit forms a month lost, roughly 480 over the year), the three Thrive records still point at the dead trade domains so reporting reads 694 of ~1,375 August calls, and 79k impressions at position ≤10 yield 173 clicks — though half that gap is national informational traffic worthless to a Columbus contractor. Migration punch list still open: stale sitemaps, residual indexation, plumbing and HVAC brand queries at 17.5 and 20.3. |
| Green | Carlie | 1 | +16.8% | 0 | 123/137 | +11.4% | Sep 4Healthy and understated. The 63 → 47 alert was an artefact — the account is properly scored at 38.6% qualified with named contacts and multi-minute calls, and qualified calls actually went 77 in July to 81 in August. Two real findings: the form feed died 2026-01-22, and the homepage is absorbing commercial intent that belongs on the service pages — carpet cleaning anchorage puts the homepage at 4.3 while /residential-services/carpet-cleaning/ sits at 27.6, and the homepage takes 386 of the site's 539 clicks. |
| Green | Drew | 2 | +8.0% | 0 | 64/83 | +29.7% | Sep 4Impressions up 32%, leads up 23%. Early but pointing the right way, and deliberately left mostly alone — a 30-day review is scheduled rather than invented work. Two findings: the LeadSnap form integration was never connected (two submissions ever, both spam), and 14 URLs across the garage, epoxy and concrete cluster hold 19,218 impressions for 15 clicks at 0.08% CTR with none in the top 20, while a 2-URL binding cluster on the same site earns 30 clicks from 1,565 impressions. Third instance of the one-page-per-keyword-variant defect, after Legendary and Boston. |
| NA | Christopher | 1 | -6.0% | – | N/A | – | Impressions +45.6% on a new property. No company in Thrive, so no lead tracking wired at all. GA4 provisioning (868kx80fw) reassigned Sep 4 from Oscar to Shiva, due Sep 8. Watch this one: two earlier tasks (868kkh96h, 868kmrbm3) were closed as complete in August and the GA4 property still does not exist. |
| NA | Justin | 1 | – | – | 0/0 | – | No GSC, no GA4, and the Thrive number recorded nothing in 8 weeks. We are flying blind on a paying client. Provisioning (868kx800a) reassigned Sep 4 from Oscar to Shiva, due Sep 8 — the most urgent of the four. Two further tasks on this list had no assignee at all and now do: GBP phone/NAP to Joanna, image optimisation to Shiva. |
| NC | Jade | 2 | – | – | 0/1 | – | First tracked call landed Aug 4. Four separate tasks were all covering the same provisioning job, all on Oscar, three flagged urgent, none moving. Consolidated Sep 4: 868kx8124 survives on Shiva, due Sep 8; the other three closed as duplicates, not as delivered. GA4 key events (868kmrc2m) kept as downstream work, Shiva, Sep 15, now dependent on provisioning. |
| NC | Alex | 1 | – | – | 0/0 | – | The access chase (868ktpvpw) was 13 days overdue on Oscar — it is a client conversation, not a technical task, so it moved to Samantha, urgent, Sep 8. Provisioning (868kx81dt) now waits on it: Shiva, Sep 11. This is the one account where we may not be able to provision at all until the client responds. |
This block is what leadership reads. Reds and ambers only, each with a cause hypothesis and one owned action. Owners corrected Sep 1.
HypothesisReal rank decay on pages that previously ranked, confirmed by YoY: same season, positions collapsed from 16 to 17 down past 50. Not seasonality. GBP is carrying the account while organic slips.
ActionRefresh the two money pages that held those queries, Sep 11 and Sep 16, then internal links Sep 18. Separately: correct the lead narrative before the +208% raw figure reaches the client.

HypothesisUniform quality demotion overlapping the March 2026 core update. Indexation verified clean, so this is authority and quality, not plumbing. The SERP is now held by aggregators and chains.

HypothesisZero authority on a client since March, plus broken measurement. The lead scare was a July junk-call spike deflating; real calls are stable. This is a build, not a rescue.
ActionOne canonical GSC property (Sep 23), Denver metro landing pages through the keyword routing gate (Sep 25), citations verified against the canonical NAP (Sep 18), TAYA long-tail briefs (Oct 2).

HypothesisReplaced Sep 1. Self-cannibalization at scale: 2,649 queries with two or more of our own URLs, 63% of site impressions, and every query with six or more competing URLs returns 0 to 1 clicks. The commercial pages are not missing — they are outranked by our own blog.
ActionPhase 1, six zero-risk duplicate fixes, approved Aug 16 and executing Sep 11, then a mandatory 30-day measurement before Phases 2 to 5. GA4 key events Sep 10 so the CRO work becomes measurable.

Economy Towing: UTM URLs indexed as duplicates and /services/ sitting on 13k impressions at position 31. Rock Star: paid landing page burning sessions at 96.6% bounce; no GSC access. Reveles: corrected Sep 3 — the live GBP is healthy (27 reviews, 5.0); the dead profile is a duplicate on the old domain. Real inbound is 4 to 5 enquiries a month, not 2.

The working layer under the exceptions block: why each account is red, with query-level evidence, and the remediation sequence with the reasoning behind each step. Performance figures pulled live from Search Console and LeadSnap on Aug 25; diagnostic corrections dated Sep 1.
Monthly clicks fell March 313 → July 75 with position 20 → 33. Query-level shows where: "pool deck resurfacing near me" now at 54.9, "pool deck resurfacing companies" 8.7 → 27.3, driveway-resurfacing terms gone from the top, brand still #1. Seasonality explains lower search volume, not losing 20 to 45 positions on the queries that remain.
RemediationOwner: Oscar copy · Shiva implementation · Samantha reporting
Average position 15 → 55 since March, clicks 161 March → 40 July, form leads -30%. The telling signal: the branded query "renaissance catering" fell from position 5.6 to 15.6. Money queries confirm: "catering las vegas" 11.3 → 34, wedding and company terms gone; the only remaining clicks are blog long-tail.
RemediationOwner: Oscar copy · Shiva implementation · Samantha client input
Of 33 clicks in 28 days, 15 are brand; every non-branded query sits at position 40 to 91 ("best concrete contractor colorado" 52, "affordable concrete denver" 50). Nothing commercial in the top 20. Measurement is also broken: the www GSC property died in late May, the non-www one has data only since Jun 23, and June is a hole.
RemediationOwner: Oscar strategy · Joanna local · Shiva measurement
This sheet previously read the account as a traffic-mix problem: the blog wins, the money pages starve, so build internal links and fix CRO. The first half is right. The prescription was incomplete, and a full audit has replaced it. Recording the correction rather than quietly overwriting it, because the old reading would have justified writing more commercial content into a hole.
Why it is redFull unsampled GSC pull, May 14 to Aug 12: 15,638 query+page rows, 8,637 queries, 264 URLs. 2,649 non-brand queries have two or more of our own URLs competing — 109,525 impressions, 63% of all site impressions. 1,565 queries surface three or more URLs. Every query with six or more competing URLs returned 0 to 1 clicks. Buyer-intent queries: 72,508 impressions, 45 clicks, average position 34.7. The worst case is "pickleball court construction" — 3,673 impressions, 1 click, eight of our own URLs competing, and the page that should win is the weakest of the eight while two how-to posts absorb the demand. Second worst: "sport court resurfacing las vegas", 1,904 impressions, 0 clicks, sixteen competing URLs and no canonical page in existence.
One fairness pointThe roughly 20 buyer-intent articles published on Jul 20 did not cause this. Every heavy cannibal predates them. They added about 20 thin competitors to already-fragmented clusters and earned 3,458 impressions and 1 click between them. Consolidating only the July pages would fix none of the top cases.
Remediation, staged deliberatelyOwner: Shiva executes Phase 1 · Oscar owns specs and measurement · one point of conversion on existing traffic beats 20% more informational traffic
Same treatment as the reds. Findings from Aug 25, corrected Sep 3 against live data. 18 tasks published Sep 4 — 13 created and 5 existing ones rewritten, all carrying the NEW BATCH - prefix. Owners corrected Sep 1.
Clicks are flat (125 vs 122) but generic positions have drifted since May: "towing" 8.1 → 27.5, "tow truck las vegas" 8.7 → 10.8, "economy towing" 6.9 → 12.5. Impressions rose because more queries surface at bad positions, which is growth of the wrong kind.
Found on investigationTwo concrete issues. First, UTM-tagged URLs are indexed and ranking as separate pages: the homepage's ?utm_source=omg-gbp variant ranks on its own at position 3.0 with 40 clicks, splitting the homepage's signals across duplicate URLs. Second, /services/ has 13,194 impressions at position 31.4 with 4 clicks: the single largest striking-distance opportunity on the site, one page-one fix away from real traffic.
ActivitiesOwner: Shiva 4 · Oscar 3 · Joanna 1 · Samantha 1 · 9 tasks live. New Sep 3: the form feed is 90% spam — 227 of 251 submissions — burying real tow requests, and 0 of 65 calls are graded. Both now have tasks.
No GSC property exists for rockstarcoatingpros.com, so organic can only be read through GA4: organic sessions 142 vs 171 (-17%) with zero organic conversions in both windows. Real leads 14 vs 10 on a small base.
Found on investigationThe paid landing page is broken or receiving junk traffic: /looking-for-garage-floor-epoxy-phoenix took 292 sessions in 28 days with a 96.6% bounce rate and 0.77 seconds average session duration, zero conversions. Sessions under one second at that volume mean the page fails to load properly, or the ad traffic is bots. Either way the paid budget behind it is burning. GA4 conversion tracking is thin site-wide (3 conversions on 1,468 sessions).
ActivitiesOwner: Shiva 4 · Oscar 1 · 5 tasks live. New Sep 3: the amber is too generous — form leads ran 1 in June, 2 in July, 6 in August, so the healthy all-time totals hide a real decline. Re-baseline task open.
The whole account runs on a minimal base: 2.9k impressions and 40 clicks per 28 days, 2 real calls. It ranks "epoxy garage floor" at 5.6 on tiny local impressions and "epoxy flooring las vegas" at 17.2, with sports-court terms out of reach at 44 to 50.
Found on investigationThe account's identity is split and its GBP is unattended: Thrive still has the company as "Las Vegas Epoxy Floor" pointing at the old domain lasvegasepoxyfloors.com, and the GBP location shows disconnected with its last review in March 2024. A local business whose GBP has been silent for two years cannot win local queries no matter what the website does.
ActivitiesOwner: Oscar 2 · Joanna 2 · 4 tasks live. Diagnosis corrected Sep 3: not an abandoned GBP but a duplicate listing, and the lead data is split across two Thrive company records. The scope decision now waits on clean attribution.
Summarised by client and by owner rather than listed task by task. There are 54 active tasks — 28 across the four reds, 18 across the three ambers, 7 across the three greens, plus one portfolio task. A task-by-task table is a backlog dump, not a status report. Task detail lives in ClickUp. Status vocabulary as of Sep 1: Ready → In Execution → For Review → Completed, with On Hold as an explicit state. PM Triage has been removed from the model.
The capacity read: Oscar holds 26 of 58 tasks and Shiva 21. Between them that is 47 of 58, and Oscar sits on the critical path of every red, every amber and two of three greens: each batch starts with a brief, a copy pass, a routing decision or a Level 3 approval from him, and nothing downstream moves until it lands. That is the single largest delivery risk in this sheet, and it is a structural consequence of losing both PMs — not a scheduling problem a later due date fixes. The Boston churn removed 15 tasks from the queue; publishing the amber and green batches added 25. The Sep 4 provisioning audit moved five more tasks off Oscar — four to Shiva, one to Samantha — which is why Shiva now carries 21. Five Level 3 items are filed and deliberately unapproved (Economy UTM canonicals, Reveles duplicate listing, Yoder migration cleanup, J&S routing, Creative Flooring consolidation) — they are waiting on Oscar, not on capacity.
| Client | Tasks | Owners | Next milestone | The chain, and what gates what |
|---|---|---|---|---|
| Envirodek | 7 | Oscar 3 · Shiva 2 Samantha 1 · Juliana 1 |
Sep 4 · lead narrative Sep 11 · pool deck |
Pool deck refresh proves the treatment, then driveway follows on Sep 16, then internal links Sep 18 once both pages are finished. The lead-narrative correction runs independently and must land before any client reporting. One page published Aug 27 is still missing its FAQ schema. |
| Renaissance | 7 | Oscar 5 · Shiva 1 Samantha 1 |
Sep 11 · client images Sep 16 · money pages |
Client photography and GA4 provisioning are both inputs to the refresh, so they carry earlier dates than the work they feed. Backlink gap check gates the outreach, which is Level 2 and approved per prospect. Schema audit follows the refresh so the markup matches final content. |
| Cain | 5 | Oscar 2 · Shiva 1 Joanna 2 |
Sep 11 · GBP verify Sep 18 · citations |
Local signals first, because they are the cheapest ground this account can win. The GSC consolidation gates the routing gate, which gates every content brief. Nothing gets written until the routing decision is documented — this account cannot afford a near-duplicate pile. |
| Legendary | 8 | Oscar 5 · Shiva 3 | Sep 8 · demand check Sep 11 · Phase 1 |
Phase 1 executes Sep 11 then measures 30 days; Phases 3 and 4 specs are dated Oct 16 behind that window, and the Astro migration is on hold to Oct 19 for the same reason. GA4 key events Sep 10 gate the CRO task. The specification task stays open as the reference document. |
| Economy Towing | 9 | Shiva 4 · Oscar 3 Joanna 1 · Samantha 1 |
Sep 11 · tracking Sep 15 · form spam |
Two independent chains. The measurement chain runs first: fix the unscored calls and the untracked main line (Sep 11), because 0 qualified out of 65 is not a performance figure. The urgent one is the form spam — 227 of 251 submissions are junk on an emergency-response business, so real tow requests are being buried. The WAF rule gates the FAQ schema; the UTM canonical fix is Level 3 and unapproved. |
| Rock Star | 5 | Shiva 4 · Oscar 1 | Sep 8 · landing page Sep 11 · GSC property |
The landing-page audit is the only amber item that did not wait for the reds — paid budget is burning on a page with 96.6% bounce and 0.77s sessions. GSC provisioning gates every organic diagnosis and the Astro migration, which is on hold to Oct 19 for exactly that reason. The re-baseline follows the audit, because the form-lead collapse and the landing-page numbers overlap. |
| Reveles | 4 | Oscar 2 · Joanna 2 | Sep 15 · attribution | One gate holds the other three. The scope decision cannot be made on the current numbers because the lead data is split across two Thrive records and 72% of form submissions are spam, so attribution and spam come first (Sep 15). The duplicate GBP listing is Level 3 and unapproved — a wrong merge can take the live listing's 27 reviews with it. |
| R&T Yoder | 3 | Samantha 1 · Shiva 1 Oscar 1 |
Sep 25 · Thrive repoint | Reporting first, then cleanup. The three Thrive records stay separate — Electric, Plumbing and HVAC are three services — but their website field still points at the dead trade domains, so reporting reads one third of the account. Migration cleanup is Level 3 and unapproved, and its first step is unverifiable from here: nobody has confirmed whether the old domains actually redirect. |
| J&S · Creative Flooring | 3 | Oscar 3 | Sep 30 · J&S routing | Both are routing problems, both Level 3 and unapproved. J&S: the homepage outranks its own service pages on commercial queries. Creative Flooring: 14 URLs holding 19k impressions for 15 clicks, the third instance of the one-page-per-keyword-variant defect. Creative Flooring also carries a deliberate do-nothing review on Oct 3 rather than invented work. |
| Portfolio | 2 | Oscar 1 · Shiva 1 | Sep 10 · form feeds Sep 11 · lead maths |
These two are the reason to distrust every lead number above. Fixing how this sheet counts leads (Sep 11) is upstream of every colour on it. Diagnosing why the form feeds died on Yoder, J&S and Creative Flooring (Sep 10) is upstream of three clients at once — and it is blocked on infrastructure, not effort, because the analysis environment cannot reach those three domains. |
| Provisioning · 4 small accounts | 5 | Shiva 4 · Samantha 1 | Sep 8 · three provisionings Sep 8 · OCD access chase |
Audited and fixed Sep 4. The earlier read here was wrong twice over: these tasks were not still sitting on Belen and Jose, they had been moved to Oscar; and Eagle was carrying four duplicate tasks for one job, three of them flagged urgent. All four provisioning tasks were overdue. Now: Dallas, Epoxy Floors Texas and Eagle on Shiva for Sep 8; OCD split into a client access chase on Samantha (Sep 8, was 13 days overdue) with provisioning behind it on Shiva (Sep 11). Eagle’s GA4 key events is the fifth, downstream and dependent. Two paying clients here still cannot be measured at all. |
Six tasks that showed as long overdue were reviewed one by one on Sep 1. Two were already complete or actively progressing and were being held open only because nobody had attached the evidence. One — Legendary's Phase 1 — had been approved on Aug 16 and sat unexecuted for sixteen days because the approval landed in a comment and never became a task with a date and an owner. That gap is now closed, and it is the failure mode worth watching for: approval is not delivery.
